A global resources organisation sought to establish a long-term strategy for private 5G across its international operations. With increasing reliance on automation, operational technology and connected assets, the organisation required a consistent approach that would support future growth while reducing complexity across multiple regions. Working as an independent strategic advisor to a global technology services provider, Trestle Digital developed the strategic framework, commercial analysis and implementation roadmap required to support informed investment decisions. The engagement combined technical expertise with commercial and organisational analysis to create a practical pathway towards a scalable global connectivity model.
The Challenge

The client operated complex industrial assets across multiple countries, each with different operational requirements, existing communications infrastructure and regulatory environments. Existing approaches to private mobile networks had evolved independently over time, creating challenges around governance, standardisation, vendor management and future scalability.

At the same time, rapid advances in private 5G technology presented significant opportunities to improve operational performance, support autonomous systems, increase visibility across operations and enable future digital initiatives. However, determining the appropriate investment pathway required balancing technical capability, commercial considerations, organisational readiness and long-term operational requirements.

The engagement also required consideration of multiple strategic decisions, including future operating models, vendor strategy, spectrum management, deployment sequencing and governance arrangements. Rather than focusing solely on technology selection, the project needed to establish a business-led strategy capable of supporting global operations while remaining sufficiently flexible to accommodate local operational requirements.

Our Solution

Trestle Digital designed and led a structured strategy development process that combined desktop research, stakeholder engagement, technical assessment and commercial modelling.

The project began by establishing a decision framework and identifying business, operational and technical requirements through interviews with executives, operational teams, architects, engineers, vendors and technology specialists. This evidence informed an assessment of strategic options covering architecture, deployment models, governance, spectrum management, commercial arrangements and operating models.

Drawing on expertise in private wireless technologies, strategy development and business case modelling, Trestle evaluated the relative merits of alternative approaches and developed a future-state model that balanced standardisation with the flexibility required for diverse operating environments. The engagement also produced financial analysis, implementation planning, risk assessment and a practical roadmap to guide future procurement and deployment activities, ensuring strategic decisions were supported by robust commercial and operational evidence.

The Result

The engagement provided a clear strategic direction for transitioning from fragmented site-based private mobile networks towards a scalable global operating model.

The resulting strategy established a framework for governance, vendor management, spectrum planning and implementation sequencing, enabling future investment decisions to be made consistently across international operations. It also identified opportunities to simplify network architecture, improve operational visibility, support emerging automation use cases and create a more repeatable deployment model capable of adapting as technology evolved.

Importantly, the project demonstrated that successful digital infrastructure programs require more than technical design. By integrating business strategy, commercial modelling and implementation planning alongside technology expertise, Trestle delivered a practical roadmap that supported executive decision-making while reducing delivery risk for future private 5G investments.
